I agree that it would over-complicate things. Leave it to the coach. The game is 3 hours long! This will force teams to rotate players. Try leaving 3 (star) players on for an hour, whilst the other team is rotating players. They will get killed in the last 30 minutes.
If you don't think 3 hours is long enough, make the game 4 hours long. Or 5 hours.This is all we need to do.

I'm sure that the >30's have loads of people who could coach, but DT is the only one who is injured and can't play at the moment. Also he's one of the greatest polo minds of our generation.

So 3 players play for the first hour until theyve had enough, then we cram the other twelve into 30 minutes? Repeat for the 2nd chukker? And this is fun?
Given that this is a friendly match, it seems an appropriate moment to trial a rule-change that might improve the BM format.
This. BFFCOMM=Experimental polo. Having a minimum amount of court time for every player is about making the game more tactical, not less. Forcing coaches to save their "all star lineup" for maximum impact, rather than leaving them on for long periods is a huge potential improvement. Anyone can hide their weaker players on the bench. Knowing when to use them, and being able to take advantage of opposing teams playing their weaker players, is adding tactical complexity to BM.

I would hate to try and coach 17 players.
You're constantly trying to work out what's happening in the game, what needs to change, how best to change it, what mental state is everyone in (on court and on the bench), all the time trying to get yourself heard so that the information you've processed can actually be put to use.
I'd actually like to see the format go the other way, with longer games and smaller teams.

I'll probably only get to play the first 10 minutes of the first half, after that the coach will most likely keep me on the bench because I will be too intoxicated. I will continue drinking rum and heckling from there.
One less player to "manage" If we were all team players like me then this would be a lot easier. -
