Everyone's approach to layering here just seems to simply mention 'baselayer' but not what type, synthetic or merino, long sleeve or short sleeve. Personally, I find this makes the key difference to the second and third layers and staying warm. I have three jackets: Brevet Insulated, Lightweight Shadow and a Race Cape which cover most of my needs (I almost never need the Race Cape). Also a two-way zip is imperative to heat management.
