They are not compatible at all, due to different wiring systems.

There's always something wrong. I could sell on the road Di2 stuff and swap for GRX (is there 12s GRX?).

I don't have enough parts to just buy a frameset and have it rolling quickly, so liking the idea of a complete bike.

Currently 12 speed GRX is mechanical shifting only. For reasons that are only obvious to Shimano.
